XPeng has become a more credible company without yet becoming a proven compounding investment. The recommendation is HOLD, with a $14 per ADS base-case value and a $9 entry level. At approximately $10.75 on September 14, 2026, the ADS was close to the bottom of its $10.31-$28.24 52-week range. That provides a substantially less demanding entry context than the late-2025 peak, but the decline is not itself evidence of undervaluation: trailing operating profit, normalized free cash flow and both conventional and research-adjusted ROIC remain negative. The positive case rests on achievements that were not present during the 2023 crisis. Vehicle margin recovered from approximately negative 1.6% in 2023 to 12.8% in 2025. MONA broadened the price architecture and helped 2025 deliveries rise 125.9% to 429,445. Volkswagen invested $705.6 million, contracted for engineering work and expanded its use of XPeng’s electrical/electronic architecture, providing unusually credible third-party validation of the technology stack. Overseas revenue rose 62.2% in H1 2026 and reached 25.1% of group revenue. Consolidated gross margin increased from 1.5% in 2023 to 18.9% in 2025 and 20.6% in H1 2026. The central variant perception is that consolidated margin now overstates the progress of the automobile engine. Q2 services and other revenue was RMB2.70 billion, only 13.7% of sales, but its 75.1% margin produced approximately RMB2.03 billion of gross profit—49.6% of group gross profit. Vehicle margin was 12.1%, down from 14.3% a year earlier and unchanged sequentially. Volkswagen-related engineering and milestone revenue is economically valuable, but XPeng recognizes some of it over time using cost-based progress and estimates of variable consideration. Contract duration, production-linked fees, renewal economics and cash collection are not fully disclosed. A concentrated development stream should not be valued like diversified recurring software until those characteristics are demonstrated. [S1][S2]
Cash conversion is the strongest disconfirming evidence. The RMB8.26 billion operating inflow and roughly RMB4.91 billion reported free cash flow in 2025 were more than explained by the RMB14.08 billion increase in accounts and notes payable, supplemented by higher accruals. H1 2026 then produced negative RMB11.72 billion of operating cash flow as inventory increased RMB3.35 billion, accounts payable declined RMB2.28 billion, notes payable declined RMB5.17 billion and prepayments increased. Meanwhile, property and equipment, interest-bearing debt and finance leases rose. The reversal does not establish distress, but it falsifies the claim that 2025 proved durable owner earnings. At the current ADS price, market capitalization is approximately $10.3 billion. Using June cash resources, filing-defined interest-bearing debt and finance leases gives enterprise value of roughly $7.9 billion if all reported liquidity receives credit and roughly $9.3 billion if pledged liquidity is excluded; including operating leases raises the range to about $8.3-$9.7 billion. Against approximately RMB75.4 billion, or $11.1 billion, of trailing revenue, the resulting multiples are modest. They are not an earnings floor. Investment conviction is moderate rather than high because the decisive variables are observable within several quarters. The constructive sequence is: G9L and the next MONA model convert orders into customer deliveries; average vehicle revenue and vehicle margin rise together; overseas growth earns contribution after tariffs and duplicated localization costs; Volkswagen receipts recur and convert to cash; and unrestricted liquidity stabilizes after working capital normalizes. The strongest counter-case is that China’s short product cycles force perpetual launch spending, lower-priced mix and inventory funding while technology milestones keep consolidated margin cosmetically strong.
The call would become more constructive after two consecutive quarters with vehicle margin above 15%, positive operating cash flow after neutralizing cumulative supplier-financing growth, and evidence that overseas sales earn positive fully allocated contribution. It would become more cautious if monthly Q4 deliveries remain below 50,000, vehicle margin falls below 10%, Volkswagen-related service revenue enters a milestone cliff, or unrestricted liquidity falls another RMB8-RMB10 billion without a durable earnings asset. Robotics is not included as a material base-case asset: Dogotix’s financing contains parent capital, executive participation, dilution, warrants and contingent redemption rights, while commercial unit economics remain undisclosed. Verdict: XPeng has valuable technology and product optionality, but the evidence supports paying for realized vehicle economics and normalized cash returns rather than management’s breadth of ambition.

It therefore stood about 62% below the high and near the bottom of the low-to-high range. Historical valuation percentiles are also unstable because XPeng’s service mix, vehicle mix, balance sheet and share count changed substantially.

Business Overview
XPeng designs, manufactures and sells smart electric vehicles, mainly in China, while developing driving-assistance software, electrical/electronic architecture, proprietary processors, charging infrastructure, vehicle financing and robotics. It reports one operating segment because its chief operating decision maker evaluates consolidated revenue and gross profit. That accounting structure is consequential: shareholders cannot directly observe separate operating profit or invested capital for vehicles, external technology services, financing or robotics. The customer proposition combines an electric powertrain, software-led driving and cockpit functions, rapid charging, over-the-air updates and a broadening range of prices and body styles. MONA addresses lower price points; the P7 family covers sedans; G6, G7, G9, G9L and GX address SUV categories; and X9 addresses the MPV market. XPeng has also expanded from battery-only vehicles toward extended-range variants. The strategic logic is that common electronics, software, procurement and manufacturing can be amortized over more nameplates. The countervailing mechanism is complexity: every new model creates tooling, inventory, marketing, homologation, service-training and cannibalization risk. Platform breadth creates value only if commonality reduces fully allocated cost faster than model proliferation raises it. [S1][S2][S3]
Vehicles remain the economic core. Vehicle revenue rose from RMB28.01 billion in 2023 to RMB35.83 billion in 2024 and RMB68.38 billion in 2025, or 89.1% of 2025 revenue. Deliveries increased from 141,601 to 190,068 and then 429,445. Calculated vehicle revenue per delivery nevertheless fell from approximately RMB197,800 in 2023 to RMB188,500 in 2024 and RMB159,200 in 2025, reflecting MONA’s lower price, mix and incentives. H1 2026 revenue per delivery recovered to roughly RMB169,000, but deliveries declined 15.8% and vehicle margin slipped to 12.1% from 12.6%. Volume without price, warranty and cash context is therefore an incomplete indicator. [S1][S2]
Services and other revenue is smaller but disproportionately profitable. It includes technology-development services, licenses and know-how transferred through OEM collaborations, parts and accessories, maintenance, charging-related activities and other services. Revenue increased from RMB2.67 billion in 2023 to RMB5.04 billion in 2024 and RMB8.34 billion in 2025. Based on reported cost, the 2025 services margin was approximately 68.2%, and services generated about 39.3% of group gross profit on 10.9% of revenue. In Q2 2026, RMB2.70 billion of service revenue at a 75.1% margin produced approximately RMB2.03 billion of gross profit, almost half the consolidated total. [S1][S2]
Volkswagen is the clearest evidence that this profit pool reflects a real external capability. Volkswagen invested $705.6 million in 2023 for about 4.99% of XPeng and initially agreed to develop two Volkswagen-brand battery vehicles using XPeng technology. Cooperation subsequently expanded to electrical/electronic architecture for additional China platforms, including internal-combustion and plug-in-hybrid applications. XPeng recognizes relevant development revenue over time using cost-based progress, with variable milestones subject to estimation. The relationship proves a sophisticated OEM found the technology useful enough to invest and contract. It does not disclose contract-level cash margin, production-linked royalties, renewal probability, required incremental headcount or customer concentration within service gross profit. [S1][S5]
The revenue model is therefore mixed but not recurring in the subscription sense. Vehicle transactions dominate and are sensitive to launches, pricing, financing and replacement cycles. Technology services are contracted but can be milestone- and project-driven. Warranties, maintenance, charging and software engagement create an after-sale relationship, but no disclosed subscription base is large enough to offset a failed vehicle launch.
Revenue stability. XPeng’s revenue is understandable but not stable: vehicle revenue is transactional and model-cycle sensitive, while technology-service revenue is concentrated and milestone-influenced. The 2025 surge followed MONA’s launch; H1 2026’s decline followed another transition. A portfolio can moderate dependence on one model, but a larger portfolio also creates continuous transition risk. The company also extends credit. Current and non-current installment-payment receivables totaled approximately RMB10.05 billion at year-end 2025 and RMB9.88 billion at June 2026. Securitization and financing can improve conversion and widen affordability, but they add credit exposure, funding needs and duration. The economic return must be measured after expected losses, servicing cost, funding and regulatory capital—not simply through incremental vehicle revenue. [S1][S2]
Manufacturing combines owned Chinese capacity with localized partner production overseas. XPeng operates facilities in Zhaoqing and Guangzhou and completed the Wuhan facility in March 2026. It has pursued partner assembly in Southeast Asia and Europe. Owned manufacturing protects quality, process learning and supply coordination but raises fixed-cost absorption risk. Partner assembly can reduce tariff and upfront-capital burdens but introduces dealer, logistics, quality and duplicated-supply-chain costs.
At year-end 2025 XPeng reported 721 stores in 255 cities and 3,159 self-operated charging stations. At June 2026 it reported 740 stores and 3,780 charging stations, including 2,720 ultra-fast stations. The annual report uses differing subtype terminology in separate network descriptions, so the total network and reporting dates are more reliable than attempting to splice subtype counts. Distribution and charging improve test-drive access, service trust and convenience, but they must ultimately appear in conversion, retention, service revenue or lower customer-acquisition cost. Customer concentration looks low because retail buyers are fragmented: each of the five largest customers accounted for less than 5% of 2025 revenue. Economic concentration is higher than that statistic suggests because Volkswagen can represent a substantial portion of service gross profit while staying below 5% of group revenue. Supplier concentration increased: the five largest suppliers represented 33.4% of 2025 purchases, versus 27.8% in 2024, and the largest supplier represented 12.3%. The economic engine is simple to describe—sell vehicles at a vehicle gross margin, then cover research, distribution, warranty and replacement capital—but difficult to forecast because model mix and technology milestones dominate quarterly profit. Investors should maintain separate vehicle and service bridges even though the company reports one segment. [S1][S2]
Unrecognized assets. The most plausible unrecognized assets are XPeng’s software and data stack, electrical/electronic architecture, Volkswagen relationship, charging and retail network, accumulated engineering knowledge and brand awareness; none has independently verified cash returns sufficient to justify a freestanding balance-sheet valuation. Expensing R&D understates the resources invested in successful technology, but capitalizing failed research indiscriminately would overstate asset value. [S1]
Security and tax status. XPEV is a New York-listed ADS, each ADS represents two Class A ordinary shares, and it is neither an MLP nor a K-1 issuer. XPeng is a Cayman Islands company with a dual-primary Hong Kong listing and variable-interest-entity arrangements for businesses subject to Chinese foreign-ownership restrictions. Tax treatment, including possible PFIC consequences, depends on investor circumstances and future asset and income composition. [S1]
Verdict: The business is intelligible at the product level but opaque at the profit-pool level. Vehicles create scale, technology services currently create a disproportionate share of gross profit, and financing, factories and new ventures make the model more capital-intensive than a simple unit-sales narrative implies. Industry Dynamics
The global EV market remains structurally large and growing, but growth no longer implies scarcity economics. The IEA estimates that electric-car sales exceeded 20 million in 2025, grew about 20% and represented approximately one-quarter of new-car sales. It projected more than 23 million sales in 2026, or around 28% of the market. China sold more than 13 million electric cars in 2025 and reached close to 55% penetration, but growth slowed below 20%. First-quarter 2026 global sales declined year over year because of China and U.S. policy changes, while Europe, emerging Asia and Latin America grew from different bases. [S7][S8]
Market size and geography. The addressable EV market is large and still growing globally, but XPeng’s domestic market is maturing while its fastest reported revenue growth is overseas. H1 2026 mainland-China revenue declined 15.4% to RMB24.55 billion; overseas revenue rose 62.2% to RMB8.23 billion and reached 25.1% of the total. That divergence makes international expansion strategically important but does not establish regional profitability. [S2][S7]
Supply growth is the more difficult part of the industry equation. China produced nearly three-quarters of the world’s electric cars in 2025. Chinese EV exports exceeded 2.5 million and approximately doubled while production exceeded domestic demand. In early 2026 exports continued to rise rapidly as the home market weakened, and vehicles exported exceeded overseas retail sales, implying some inventory absorption outside China. Nearly 700 electric-car models were available in China at the end of 2025, about 25% more than a year earlier and substantially more than the internal-combustion portfolio. Average battery-EV prices fell more than 10% during 2025 as battery costs declined, manufacturers cut prices and mix moved downward. [S8]
Direction of competition. Competition is intensifying, not easing: China had nearly 700 electric-car models at the end of 2025, and average BEV prices fell more than 10%. More models shorten the window in which an OEM can recover engineering, tooling and launch marketing. Cost reductions can pass to consumers when many companies possess installed capacity and compete for utilization. [S8]
The market combines scale concentration with unstable pricing. BYD can spread battery, component, software and factory cost across a broad portfolio. Tesla retains substantial vehicle and software scale. Geely deploys platforms across multiple brands. Li Auto established a family-oriented extended-range position but demonstrated in 2026 that even historically strong positioning can suffer a sharp margin reset. NIO combines premium products with a costly battery-swap network. Xiaomi, Huawei-associated brands and other domestic groups add capital, distribution and technology competition. XPeng does not need overall dominance, but it needs sufficient share in selected bands to amortize research and channel costs.
Current peer results show that volume is not the profit denominator. NIO delivered 107,658 vehicles in Q2 2026, similar to XPeng’s 103,295, but generated RMB29.06 billion of vehicle revenue, an 18.5% vehicle margin and only a RMB347 million GAAP operating loss. XPeng generated RMB17.05 billion of vehicle revenue, a 12.1% vehicle margin and a RMB1.14 billion operating loss. The comparison reflects NIO’s higher pricing and mix as well as business-model differences. Li Auto delivered 98,330 vehicles, yet its vehicle margin fell to 9.4% from 19.4% and its operating loss reached RMB2.30 billion during a difficult transition. Similar units can therefore produce radically different economics. [S2][S10][S11]
Industry profitability and barriers. Entry barriers are high in absolute capital, regulation, manufacturing quality and software integration, yet they have not created industry-wide pricing power because many scaled, subsidized and vertically integrated rivals already crossed them. The meaningful barrier is not producing a prototype. It is funding several generations of products, maintaining safety and quality at volume, supporting nationwide service, obtaining batteries and chips, updating software and complying across jurisdictions. These barriers can eliminate weaker firms without guaranteeing attractive returns for survivors. [S8][S10][S11]
The capital cycle explains why EV demand growth and manufacturer returns can diverge. Factories, battery plants and supplier tooling are long-lived, while consumer demand is hit-driven and refresh cycles are short. When capacity exceeds demand, companies discount instead of idling assets because an incremental vehicle can cover variable cost while still failing to earn the cost of capital. Procurement savings and battery-cost declines are then passed through. A healthier profit pool requires consolidation, restrained capacity additions, faster demand, or differentiation sufficient to resist price matching. Current evidence—more models, declining prices and exports absorbing excess Chinese production—does not demonstrate supply discipline. [S8]
Regulation cuts both ways. Chinese industrial policy, infrastructure and incentives supported adoption. Safety, autonomous-driving, mapping and data rules raise cost and can delay deployment. Export markets add homologation, local-content, privacy, dealer and service requirements. The European Union imposed five-year definitive countervailing duties on Chinese battery EVs; the generic rate for cooperating producers without an individual rate is 20.7%, in addition to ordinary customs treatment. XPeng’s precise applicable burden must be verified by vehicle and customs classification. Local assembly can reduce exposure only if the structure satisfies applicable rules and its duplicated costs do not consume the benefit. [S9]
Foreign low-cost threat. The relevant low-cost threat is not foreign labor entering China; it is Chinese-scale production commoditizing vehicles globally and forcing XPeng to compete with BYD, Geely, Tesla and other OEMs on cost, software and localization. Overseas expansion is an opportunity for XPeng and simultaneously part of the export pressure inviting tariffs and local-content responses. [S8][S9]
Demand remains policy-sensitive. Purchase incentives, trade-in programs, license-plate treatment, charging availability, interest rates and used-car values alter effective affordability. These are external variables. Product cost, software reliability, safety, warranty, design, channel execution and launch timing are internal variables. A robust investment thesis requires internal execution to overcome a price environment that may remain structurally difficult.
Verdict: Secular EV adoption is real, but the supply-side capital cycle currently allocates much of the benefit to consumers. High barriers reduce the number of survivors without creating a protected profit pool for every scaled manufacturer. [S7][S8][S9]
Competitive Position
XPeng’s credible differentiators are integrated software and electronics, product-development speed, a broadening powertrain and price portfolio, Volkswagen validation and a growing international channel. Its weaknesses are modest vehicle margin, declining average revenue per delivery through 2025, low customer switching costs and the requirement to finance vehicles, factories, retail, AI and robotics simultaneously.
The Volkswagen relationship is the strongest independent evidence of technological relevance. A sophisticated global OEM invested capital, contracted for development and expanded cooperation beyond two vehicles to broader electrical/electronic architecture. This carries more evidentiary weight than XPeng’s own benchmark comparisons. Yet technical validation and shareholder return are separate questions. XPeng does not disclose contract-level gross margin after dedicated engineers, IP exclusivity, renewal terms, production-linked revenue or Volkswagen’s ability to multi-source future generations. The moat test is whether standardized external platform revenue recurs while incremental engineering cost grows more slowly. [S1][S5]
Internally developed ADAS, the Turing processor and a unified architecture can lower hardware cost, speed over-the-air improvement and differentiate the user experience. On the Q2 call, management said VLA 2.0 was competitive with a leading global system on major roads and better in certain narrow-road, campus and parking environments. It targeted European regulatory approval in the first half of 2027. These are management claims. No matched public data on interventions, collisions, safety, willingness to pay or hardware cost reconciles them to revenue or ROIC. Functional progress should update product-relevance confidence before it updates causal earnings confidence. [S5]
Product execution is mixed. MONA M03 was a successful volume launch and materially supported 2025 deliveries. It also helped pull calculated vehicle revenue per delivery down approximately 16% in 2025. G9L, GX, the new P7 and additional MONA models can expand the addressable market and restore mix, but a series of launches is not a moat when competitors refresh at similar speed. A platform advantage should ultimately appear in shorter development cycles, lower research and tooling per vehicle, better warranty-adjusted margin, lower inventory write-downs and more durable residual values. Brand relevance. Brand matters economically only if it preserves price, conversion and residual value through a model transition; XPeng’s falling 2023-2025 revenue per delivery shows that current volume growth did not yet prove premium pricing power. XPeng is relevant to technology-oriented buyers, and its ADAS identity helps it enter the consideration set, but relevance is not the same as customer captivity. [S1]
Nature of competition. Competition is hit-product, price, range, charging, software, channel and financing competition conducted simultaneously, so an advantage in ADAS alone is not a moat. Battery and range improvements can be purchased or copied; styling decays; price cuts are matched; software performance changes with releases; and channel coverage requires continuing expense. Customer switching costs are low before purchase and only modest after purchase, because OTA history, service familiarity and charging access create convenience rather than contractual lock-in. Scale economics are improving but not durable enough to call a moat. Deliveries of 429,445 in 2025 improved procurement and factory absorption, and inventory write-down expense declined from 2024. H1 2026 inventory then rose RMB3.35 billion while deliveries fell, showing that transition risk survives scale. Supplier concentration also increased. The defensible outcome would be cost and manufacturing learning that persists through multiple model cycles; reported evidence currently covers one large recovery followed by another reset. [S1][S2]
The distribution and charging system provides localized convenience. XPeng’s network improves test drives, service availability, brand trust and range confidence. Rivals can replicate much of it through third parties or their own networks, so the financial moat test is lower acquisition cost, higher conversion, retention or profitable service revenue. Overseas localization could become a competitive advantage if Chinese engineering economics and software quality survive freight, tariffs and local costs. Management reported more than 20,000 overseas deliveries in Q2, targeted more than 40,000 in Q4 and said export ASP exceeded €40,000. The filing confirms overseas revenue growth, but not fully allocated contribution after duties, dealer margins, partner fees, service reserves, local engineering and currency effects. Peer comparisons prevent overclaiming. NIO’s similar Q2 units produced much higher vehicle revenue and margin, evidence that brand, mix and price architecture matter. XPeng’s offset is lower dependence on a battery-swap network and a visibly monetized OEM technology relationship. Li Auto’s margin collapse demonstrates that strong historical unit economics can reverse during a product transition. Growth History and Forward Opportunities
XPeng’s history contains two distinct phases. From 2021 through 2023, revenue increased from RMB20.99 billion to RMB30.68 billion while gross margin collapsed and net losses widened. From 2023 through 2025, MONA and the broader portfolio lifted revenue to RMB76.72 billion and deliveries to 429,445 while gross margin recovered to 18.9%. H1 2026 interrupted the trajectory: revenue declined 3.8%, vehicle revenue fell 10.3% and deliveries declined 15.8%, while services revenue rose sharply. Growth is product- and mix-dependent rather than a stable exponential curve. [S1][S2]
Product outlook. The near-term product outlook depends on G9L and the next MONA model converting orders into deliveries, followed by VLA 2.0, overseas localization and Volkswagen programs; robotics remains an option rather than a forecastable earnings stream. G9L began presales in August at an indicated starting price of RMB259,800 and was scheduled to launch and begin deliveries in September. Management also described another MONA product for Q4. Q3 guidance is 115,000-121,000 deliveries and RMB21.7-RMB23.4 billion of revenue. July deliveries were 38,027 and August deliveries 39,107, so September must produce approximately 37,866-43,866 units. The bottom of guidance requires no acceleration from August; the top requires a step-up. Management’s ambition to exceed 60,000 monthly units in Q4 is more demanding, requiring at least 53% growth from August. The appropriate test is customer deliveries accompanied by price and margin—not orders or factory output alone. [S2][S3][S5]
International growth is the strongest medium-term opportunity supported by reported evidence. H1 overseas revenue increased 62.2%, and XPeng has pursued localized production or assembly with partners in Indonesia, Malaysia and Europe. Management’s five-year ambition is for overseas markets to generate half of revenue and profit. Faster EV growth in parts of Europe, Asia and Latin America supports the addressable market, while Chinese manufacturing and software capability can be competitive. Tariffs, homologation, data rules, dealer economics, warranty, residual values and duplicated supply chains are the principal constraints. A 50% revenue mix would not create value if regional contribution remained negative. [S2][S5][S7][S8][S9]
Volkswagen programs can turn internally funded R&D into an external profit center. Management said 2026 technology and service revenue should be comparable with 2025 and described Turing-chip deliveries to Volkswagen. The next quality threshold is recurring production-linked fees, cash collection, repeat platform awards and customer diversification. One customer purchasing bespoke work proves capability; multiple customers repeatedly purchasing a standardized platform would demonstrate scalability. [S1][S5][S6]
Software within XPeng vehicles can create value without a separate subscription by improving conversion, achievable price, hardware cost and retention. That value should not be counted twice through higher vehicle assumptions and a freestanding software multiple. Standalone economic evidence would include separately priced adoption, renewal, lower bill-of-material cost or consistently better vehicle margin in software-rich products.
Robotics has the widest outcome distribution. On September 8 XPeng announced that its new humanoid-robot production line had been commissioned and that an IRON unit had walked off the line. That is a tangible manufacturing milestone beyond a prototype demonstration. It is not evidence of commercial demand, cycle time, yield, unit cost or customer contribution. XPeng targets mass production by year-end 2026, initial use in its stores and campuses, and external deliveries in 2027. Management also says robot gross margin should exceed vehicle margin, but no order book, unit economics or standalone financial history supports that forecast. [S15]
The Dogotix funding structure further limits the base-case value. The signed round includes $200 million from an XPeng subsidiary, $600 million from external investors and $100 million from executives, plus warrants and a potential additional tranche. The transaction remained conditional in the governing filing. A 15% incentive pool and warrant exercise can reduce XPeng’s fully diluted ownership materially, while preferred redemption provisions can reach the parent after specified triggers. The headline private valuation is therefore not equivalent to a liquid parent asset. [S4]
Funding is the principal growth constraint. H1 R&D increased 39% to RMB5.82 billion despite lower revenue. Property and equipment rose RMB4.35 billion from year-end, and cash resources declined. Management is simultaneously pursuing BEVs, extended-range models, VLA, proprietary processors, overseas localization, robotaxis and humanoid robots. Technology may be shared, but cash and management attention remain scarce. Growth creates value only when incremental gross profit exceeds additional research, distribution, warranty, working capital and depreciation.
Verdict: Vehicles, overseas expansion and Volkswagen work are credible growth vectors supported by reported revenue or contractual activity. Robotics and generalized physical AI have passed additional technical milestones but remain probability-weighted options until commercial unit economics and funding separation are demonstrated. Financial Quality
The multi-year income statement shows a genuine gross-profit recovery without durable operating profitability. Revenue was RMB20.99 billion in 2021, RMB26.86 billion in 2022, RMB30.68 billion in 2023, RMB40.87 billion in 2024 and RMB76.72 billion in 2025. Gross profit was RMB2.62 billion, RMB3.09 billion, RMB0.45 billion, RMB5.85 billion and RMB14.47 billion, corresponding to margins of 12.5%, 11.5%, 1.5%, 14.3% and 18.9%. Operating losses were RMB6.58 billion, RMB8.71 billion, RMB10.89 billion, RMB6.66 billion and RMB2.77 billion. Net losses were RMB4.86 billion, RMB9.14 billion, RMB10.38 billion, RMB5.79 billion and RMB1.14 billion. [S1]
The 2025 improvement was not solely automotive. Vehicle margin moved from approximately negative 1.6% in 2023 to 8.3% in 2024 and 12.8% in 2025. Services produced approximately RMB5.69 billion of 2025 gross profit, or 39.3% of the group total, at a calculated 68.2% margin. This is high-quality gross profit if it increasingly represents reusable IP, production-linked fees and cash-paying renewals. It is less durable if it is concentrated in cost-to-cost engineering milestones requiring continuing dedicated R&D.
H1 2026 sharpened the distinction. Trailing revenue was approximately RMB75.41 billion and trailing operating loss about RMB3.8 billion. In Q2 group gross margin reached 20.7%, but vehicle margin was 12.1%. R&D of RMB2.91 billion increased 32.1% year over year and SG&A of RMB2.50 billion increased 15.2%. GAAP operating loss widened to RMB1.14 billion and net loss to RMB1.34 billion. Non-GAAP operating loss was RMB1.04 billion and non-GAAP net loss RMB1.24 billion; the difference was principally share-based compensation and a derivative fair-value item, not a profitable core hidden by a one-time charge. Earnings cycle. Earnings were near a company-specific trough in 2023 and improved sharply through 2025, but H1 2026 shows that the recovery is not a normal cyclical upswing and can reverse with product transitions and reinvestment. XPeng is below normalized profitability rather than at a macroeconomic peak. Technology milestones can nevertheless make an individual quarter look better than the normalized automobile economics. ROIC. Conventional and research-adjusted ROIC are both negative; a simple trailing operating-loss return on gross invested capital is approximately negative 7%, before adding a research asset. The gross denominator uses June equity of RMB27.01 billion, filing-defined interest-bearing debt of approximately RMB19.76 billion and finance leases of RMB4.73 billion, or roughly RMB51.5 billion. Subtracting all cash would overstate returns because RMB9.62 billion was pledged and the operating liquidity requirement is large. Capitalizing a five-year research stock would add approximately RMB15-RMB20 billion under reasonable lives; amortization adjustments do not turn the trailing operating numerator positive. [S1][S2]
Incremental operating leverage appeared in 2025: revenue nearly doubled, gross profit increased RMB8.63 billion and operating loss narrowed RMB3.89 billion. Yet R&D and SG&A together increased by approximately RMB5.56 billion, and positive cash flow depended on working capital. The next-return test is whether an additional RMB10 billion of revenue produces post-research, post-distribution and post-warranty operating profit without a similar payable build.
Income versus cash. The 2025 net loss of RMB1.14 billion accompanied RMB8.26 billion of operating cash inflow, but H1 2026 produced a RMB3.12 billion net loss and RMB11.72 billion operating cash outflow as supplier financing and inventory movements reversed. In 2025 accounts and notes payable increased RMB14.08 billion, accruals increased RMB3.44 billion and deferred revenue increased. H1 2026 inventory rose RMB3.35 billion, accounts payable fell RMB2.28 billion, notes payable fell RMB5.17 billion and prepayments rose RMB1.22 billion. The two periods form a financing-timing bridge rather than evidence of stable free cash flow. [S1][S2]
Reported 2025 free cash flow—operating cash flow less purchases of property, equipment, intangibles and land—was about RMB4.91 billion. It should not be treated as recurring owner earnings because cumulative supplier financing rose by much more. H1 2026 operating outflow alone exceeded the prior full-year free-cash-flow figure by more than two times before capital investment. A normalized cash model should cap cumulative payable benefit at zero over a complete product cycle and include installment receivables.
Capital intensity. The business is structurally capital-intensive because it combines owned factories, tooling, retail and charging networks, working capital, auto-finance receivables and R&D. Property and equipment increased from RMB13.53 billion at year-end 2025 to RMB17.87 billion at June 2026. Inventory reached RMB13.73 billion and installment receivables RMB9.88 billion. These are economic capital even when some items are financed by suppliers, securitizations or leases. [S1][S2]
Liquidity is substantial but less abundant than the headline. XPeng reported RMB40.48 billion of cash, restricted cash, deposits and investments at June 30, down RMB7.18 billion from year-end. This included RMB14.24 billion of cash and equivalents, RMB6.92 billion of restricted cash, RMB7.78 billion of short-term deposits, RMB1.21 billion of restricted short-term deposits, RMB1.54 billion of investments and additional deposits. Pledged restricted cash and deposits totaled RMB9.62 billion. Interest-bearing borrowings increased from RMB12.71 billion to RMB19.76 billion, finance leases rose to RMB4.73 billion and the company-defined gearing ratio increased from 41.8% to 73.2%. [S2]
The finance-lease increase requires care. It may partly reflect facility classification, including Wuhan-related assets, rather than equivalent cash borrowing. It still creates fixed claims and belongs in invested capital and enterprise value. Operating lease liabilities add another approximately RMB2.37 billion if the valuation convention capitalizes them.
Off-balance-sheet and economic obligations. Contractual obligations were RMB27.72 billion at year-end 2025, and the Dogotix preferred financing adds a contingent redemption pathway that can reach XPeng if specified triggers occur. Year-end obligations included borrowings, operating and finance leases, interest, capital commitments, raw-material commitments and investment commitments; approximately RMB12.99 billion was due within one year. Dogotix redemption is contingent rather than current debt and should not be mechanically added to enterprise value, but it remains a tail claim. [S1][S4]
Warranty and inventory accounting deserve attention. The warranty reserve increased materially in 2025, and the auditor identified warranty estimation as a key matter because the claims history is short. Inventory write-down expense declined to approximately RMB555 million in 2025 from RMB944 million in 2024, a favorable change. H1 inventory growth during lower deliveries creates a new aging and sell-through test. [S1][S2]
Accounting conservatism. Expensing all R&D is conservative for current profit and reported capital, but milestone-based technology revenue, warranty estimates and contingent consideration introduce judgment that prevents calling the accounts uniformly conservative. Technology-service completion, variable consideration and warranty were important audit areas. Symmetric normalization is required: an analyst should not add back recurring R&D to profit without capitalizing and amortizing the cumulative investment. [S1]
Share-based compensation is economically real despite its modest size relative to current losses. Q2 SBC was RMB147 million. Approximately 55.3 million unvested restricted share units were excluded from diluted shares because losses made them anti-dilutive, equivalent to about 27.6 million ADSs before forfeitures. Loss-period diluted EPS therefore does not display the full potential share count. [S2]
Verdict: Gross-profit quality improved materially, but vehicle margin, conventional ROIC, research-adjusted ROIC and normalized free cash flow remain inadequate. Liquidity provides time; falling unrestricted resources, rising fixed claims and continued reinvestment determine how much of that time accrues to current shareholders. [S1][S2]
Capital Allocation
Capital allocation is dominated by reinvestment rather than distributions. XPeng funds product development, factories, processors, autonomous-driving software, overseas localization, retail, charging, financing and robotics. The portfolio is strategically coherent around physical AI, but coherence does not eliminate the need for project-level return discipline.
Free cash flow and use. Reported 2025 free cash flow of roughly RMB4.91 billion was not available for shareholder distribution because it was more than explained by payable and accrual growth and was followed by severe first-half cash outflow. Capital purchases were approximately RMB3.35 billion in 2025, and property and equipment expanded again in H1 2026. Management’s revealed philosophy is growth-first: maintain liquidity, broaden the product portfolio, localize overseas and externalize selected technology. [S1][S2]
The DiDi smart-auto transaction is the most important completed acquisition. Consideration was approximately RMB3.78 billion, primarily in shares and contingent shares. XPeng issued about 58.2 million Class A shares at closing and approximately 4.6 million after a milestone, with further contingent issuance possible. The acquired project became the MONA platform, and M03 subsequently generated substantial volume. The DiDi smart-auto acquisition generated the MONA platform and a successful volume product, but public disclosure does not permit a fully allocated return calculation on the RMB3.78 billion purchase consideration plus subsequent development and capacity cost. Product relevance is established; acquisition ROIC is not. [S1][S2]
Volkswagen should be classified as an investment in XPeng and a commercial collaboration, not an acquisition by XPeng. It brought cash, technical validation and development revenue. The outcome is favorable so far, but contract-level return and durability remain undisclosed.
Repurchases. XPeng did not repurchase shares in H1 2026, and the ADS-equivalent share count continued to edge upward. With operating losses and significant growth funding, a buyback would be difficult to justify without normalized positive cash flow and liquidity materially above operating and contractual needs. The relevant return measure is the net share count, not an authorization. [S2]
Dividends. No dividend was declared for 2024, 2025 or H1 2026, and loss accumulation plus reinvestment needs make coverage analysis not meaningful. Investors should not expect distributions while the vehicle operation remains loss-making and cash funds capacity and new ventures. [S1][S2]
Insider-linked issuance. Material insider-linked issuance exists through the CEO award and Dogotix executive subscription and warrants; these are compensation or connected transactions, not open-market purchases. The 2025 CEO award covers approximately 28.5 million ordinary-share RSUs, equivalent to about 14.25 million ADSs before forfeiture. Three equal tranches require 30-day-average Hong Kong prices of HK$250, HK$500 and HK$750 plus continued service. [S1][S4]
Compensation policy. The CEO award is based entirely on HK-share-price thresholds of HK$250, HK$500 and HK$750, with continued employment, rather than revenue, cash flow or ROIC. The structure aligns the founder with very large equity appreciation but not directly with safety, economic returns or dilution. Other plans use service vesting and add continuing share issuance. Dogotix adds both financing capacity and governance complexity. The headline round is more than $900 million, but $200 million is parent-group capital, $100 million comes from executives and $600 million comes from external investors, with a possible additional tranche. Executive warrants have nominal purchase consideration but require up to $500 million of exercise payments. A 15% incentive pool dilutes the subsidiary. Depending on incentive and warrant utilization, XPeng’s retained ownership can fall from approximately 82% after the main subscription to roughly 68% on the filing’s fuller-dilution illustration. Preferred investors can seek redemption if a qualifying IPO does not occur within seven years or other triggers occur. The formula can require purchase price plus an 8% compounded return or 120% of purchase price, and obligations can reach Dogotix, material subsidiaries or XPeng. That conflicts with a simplistic reading of management’s claim that outside funding removes pressure from the parent balance sheet. Outside capital and technical validation are positive; the downside terms mean the private post-money valuation is not free value.
Management motivations. Management behavior signals a willingness to trade dilution and structural complexity for strategic speed, while the founder’s approximately 69% voting control limits ordinary shareholders’ ability to discipline that choice. Founder control can protect long-duration investment from short-term pressure, but it weakens takeover discipline and minority influence. No verified open-market insider purchase was identified in the reviewed disclosures; grants, subscriptions and warrants are not market purchases. [S1][S4]
Verdict: Capital allocation produced two tangible strategic successes—MONA and Volkswagen monetization—but aggregate returns remain negative. Robotics should compete for capital against unrestricted-liquidity preservation and automobile ROIC rather than receiving an automatic strategic premium. [S1][S2][S4]
Changes and Headwinds — Last Two Years
The last two years transformed XPeng from a battery-EV manufacturer recovering from negative vehicle margin into a broader vehicle, technology-export, overseas-localization and robotics group. MONA restored volume, Volkswagen work created high-margin revenue, extended-range products widened the powertrain strategy, and Wuhan added capacity. Simultaneously, the company accelerated proprietary processors, VLA software, robotaxi testing and humanoid robotics. [S1][S2][S15]
External versus internal drivers. The last two years reflect both external pressure—price competition, policy changes, input costs and tariffs—and internal choices—MONA, extended-range expansion, Volkswagen licensing, overseas assembly and accelerated AI spending. Battery-cost declines helped industry costs but were partly passed to consumers. Component costs can pressure vehicle economics. Trade restrictions raise export friction. Internally, lower-priced MONA mix drove volume while service milestones supported consolidated margin. [S1][S2][S8][S9]
Environment change. The environment changed materially: domestic EV growth slowed, exports became a larger marginal outlet, and trade barriers increased while model proliferation compressed prices. China remains the largest EV market, but production exceeding domestic demand makes exporters compete more aggressively abroad. Europe’s duties encourage localization while raising organizational and fixed cost. [S7][S8][S9]
Facilities and market presence changed rapidly. XPeng completed Wuhan, expanded to 740 stores and 3,780 charging stations, pursued overseas assembly, and retained founder-led management with Fengying Wang running product and sales execution. Founder He Xiaopeng remains chairman and chief executive. Network counts depend on reporting date, but the direction is unambiguous. [S1][S2]
The near-term operating headwind is a delivery reset. H1 deliveries fell 15.8%, despite sequential improvement in Q2. Management attributed part of the issue to transition and capacity constraints, but August deliveries remained below 40,000. The new launches must convert quickly because research and selling expenses are already rising. [S2][S3][S5]
The balance-sheet headwind is the reversal of supplier financing. Year-end 2025 cash generation created an impression that scale had solved funding. H1 2026 showed that conclusion was premature: inventory and fixed assets rose, payables declined, debt and finance leases increased and reported cash resources fell. Launch timing explains part of the movement, but timing becomes economically persistent when launches are continuous.
Strategy expanded faster than segment disclosure. Dogotix remains consolidated under the proposed structure, and robotics spending can blur automobile results. The September commissioning of a production line advances manufacturing readiness but does not provide an external revenue or margin denominator. Investors still lack a standalone historical income statement, cash-flow statement and related-party allocation. [S4][S15]
Regulatory progress also needs precise language. The Guangzhou permit allows remote testing without an onboard safety operator on designated roads; it is evidence of testing-stage progress, not permission for unrestricted commercial robotaxi service. European VLA timing remains a management target subject to local approval. [S3][S5]
Accounting-policy changes. The H1 2026 filing states that accounting policies were consistent with 2025; the analytical change is business mix and balance-sheet classification, not a disclosed policy change. Higher finance leases and fixed assets affect leverage and return comparisons but do not by themselves show opportunistic accounting. [S2]
Verdict: XPeng improved product relevance and external technology monetization while responding to a harsher environment by widening its investment agenda. That raises option value and simultaneous-execution risk at the same time. [S1][S2][S4]
Risk Analysis
XPeng’s risk is not a single wager on EV adoption. It is a correlated portfolio of product, pricing, funding, accounting, regulatory and governance exposures.

Stock-decline pathways. The stock can decline if Q4 volume targets miss, vehicle margin remains near 12%, high-margin Volkswagen milestones fade, or cash burn forces debt or equity issuance. Because positive earnings do not anchor the valuation, a lower sales multiple can compound a revenue or margin miss. Renminbi depreciation can reduce ADR value even if local operations are unchanged. Catastrophic loss. A catastrophic loss would most plausibly combine prolonged price competition, failed launches, sustained cash burn, a safety or regulatory event, and impaired access to capital—not one weak quarter. Restricted cash, secured assets, suppliers and preferred claims would matter more than headline cash in such a scenario. [S1][S2][S4][S8]
Total-loss path. A literal total loss is low-probability while RMB40.48 billion of headline liquidity remains, but it is not impossible because a meaningful portion is pledged, debt and leases increased, VIE rights are contractual, and equity can be diluted before insolvency. The more plausible severe outcome is a 60%-80% loss through serial dilution, cash depletion and multiple compression rather than formal liquidation. [S1][S2]
There are meaningful offsets. XPeng has demonstrated access to strategic and external capital, a global OEM relationship, a recovered gross margin and exposure to a growing global market. Filing-defined interest debt is not yet overwhelming relative to total liquidity. These facts make imminent insolvency an inappropriate base case, but they do not make continued cash consumption costless.
Verdict: The highest-probability risk is economic—continuous investment without sufficient vehicle margin—rather than immediate insolvency. The highest-impact risks remain a safety event, policy/VIE disruption and a self-reinforcing liquidity spiral. [S1][S2][S4]
Valuation Discussion
Valuation begins with security math. At approximately $10.75 and 956.7 million ADS-equivalent shares, equity capitalization is roughly $10.3 billion. June cash resources of RMB40.48 billion equal about $6.0 billion at the filing’s convenience exchange rate, but RMB9.62 billion was pledged. Interest-bearing debt was approximately RMB19.76 billion, or $2.9 billion, and finance leases RMB4.73 billion, or $0.7 billion. Enterprise value is therefore about $7.9 billion when all reported liquidity receives credit and $9.3 billion when pledged liquidity is excluded. Capitalizing RMB2.37 billion of operating leases lifts the range to approximately $8.3-$9.7 billion. [S2][S12]
Trailing revenue is approximately RMB75.41 billion: 2025 revenue of RMB76.72 billion, less H1 2025 revenue of RMB34.09 billion, plus H1 2026 revenue of RMB32.78 billion. At roughly RMB6.79 per dollar, that is $11.1 billion. Current market capitalization is therefore approximately 0.9 times trailing sales and the adjusted EV range approximately 0.7-0.9 times. Book equity of RMB27.01 billion implies about 2.6 times book. P/E and EV/EBITDA are not meaningful because trailing operating and net profit are negative.
Company Financials provides a useful standardized reasonableness check, but its enterprise-value data uses different price dates, currency presentation and broader debt classification. Those differences are material for XPeng because supplier notes, lease liabilities and deposits can be classified differently. Primary filing definitions and the transparent bridge above govern rather than an aggregator’s single enterprise-value figure. [S2][S12]
Sales multiples become decision-useful only alongside eventual margin and reinvestment. NIO’s higher revenue per delivery and 18.5% Q2 vehicle margin justify different economics despite similar volume. Li Auto’s fall to a 9.4% vehicle margin shows why historical profitability cannot be capitalized without product-cycle adjustment. XPeng’s service margin deserves value, but concentrated engineering milestones warrant a lower multiple than recurring software until production-linked fees, diversification and cash collection improve. The current price embeds a mixed expectation set. It assumes comfortable survival and some continuing value from technology and overseas growth; otherwise the net-liquidity component would dominate. It does not capitalize Dogotix’s stated private post-money valuation dollar-for-dollar, which is appropriate. It discounts a return to 2025’s delivery growth and treats management’s Q4 ambition skeptically. The market may be too pessimistic if new products lift vehicle margin and price together; it may be too optimistic if services continue masking an automobile operation unable to cover normalized R&D and distribution.
A 2027 scenario framework moves beyond launch-quarter noise:

The bear case assumes launches generate insufficient price, Volkswagen service revenue fades, overseas localization consumes cash and Dogotix requires additional support. The 0.45-times multiple is not liquidation value; it reflects continuing operating losses and financing risk.
The base case assumes approximately 18% compound revenue growth from the trailing level, moderate vehicle-margin improvement, continuing but not accelerating services and operating break-even after normalized R&D. At 0.8 times sales, projected enterprise value is approximately RMB84 billion. Adding only filing-based surplus liquidity and dividing by a higher diluted share count produces the indicated range. The fragile question is whether a 2% operating margin is a waypoint or a ceiling.
The bull case requires substantially more than management’s delivery objective. It assumes positive international contribution, recurring Volkswagen programs, higher vehicle margin, research leverage and restraint in robotics funding. A 1.25-times EV/sales multiple remains below software valuations but requires durable cash returns. If vehicle margin stays near 12%, the multiple is unjustified regardless of volume.
Dogotix should not be treated as a clean sum-of-parts asset. Its private valuation applies to the subsidiary, not XPeng’s parent claim. Parent funding is part of the round; incentive shares and warrants dilute ownership; the unit remains consolidated; and preferred redemption can create contingent parent exposure. The September production-line milestone reduces technical-manufacturing uncertainty but does not establish demand or distributable value. [S4][S15]
Own-history comparisons are also hazardous. The security has moved from more than HK$200 to below HK$30, above HK$100 and back toward the low HK$40s while products, margins, liabilities and share count changed. The defensible updated conclusion is inexpensive revenue rather than proven cheap earnings. Historical percentiles do not supply intrinsic value after a business-mix change.
Reinvestment is the most fragile variable. XPeng spent RMB9.49 billion on R&D in 2025 and RMB5.82 billion in H1 2026. A conventional terminal-margin model overvalues an automaker if recurring product-development spending is treated as optional. A credible terminal margin must cover normalized research, software maintenance, warranty, retail, replacement capital and working capital.
Verdict: The security is inexpensive relative to revenue and strategic assets but only fairly compensated relative to current negative ROIC, uncertain cash conversion and dilution risk. Value realization requires vehicle and service economics to converge rather than continue moving in opposite directions. [S1][S2][S4][S10][S11]
Variant Perception
The broad narrative is that XPeng possesses one of China’s more credible smart-driving stacks, MONA restored scale, Volkswagen validates monetization, and new models plus overseas expansion can produce operating break-even. The stock’s proximity to its low shows that the market simultaneously doubts the timing, cash burn and Q4 ramp. Consensus is therefore best described as positive on technology optionality but skeptical of execution.
Questions investors are asking. Investors asked management about robot-unit profitability, production volume, overseas margins, technology-revenue durability and the path from roughly 39,000 August deliveries to a monthly rate above 60,000; those are the right load-bearing questions. Management supplied strategic targets but limited fully allocated economics. [S5]
The strongest bull argument is that the market values XPeng as an undifferentiated subscale automaker just as its technology begins producing external gross profit. Volkswagen can become a repeat platform customer; proprietary processors can lower hardware cost; overseas markets can support better pricing; MONA supplies scale; and Dogotix attracted external commitments. With the ADS near its low and substantial liquidity, simultaneous execution could produce a nonlinear rerating.
The strongest bear argument is that high-margin technology milestones conceal a structurally low-return vehicle operation. Low switching costs and rapid refresh cycles require continual spending. H1 2026 already displayed the mechanism: lower deliveries, flat sequential vehicle margin, higher R&D, inventory growth and negative RMB11.72 billion of operating cash flow. Overseas localization and robotics add capital before the automobile business earns its cost.
Five assumptions separate the cases:
- Volume quality: the bull case needs G9L and the next MONA product to raise deliveries and revenue per vehicle; the bear case expects incentives and cannibalization. Rising deliveries alongside falling vehicle margin and cash contribution would falsify the high-quality-volume claim. [S2][S3]
- Technology recurrence: the bull case needs Volkswagen and later OEM revenue to recur; the bear case expects a milestone cliff. Declining service revenue or collections after current programs without replacement awards would support the bear case. [S1][S5]
- Overseas economics: the bull case relies on higher ASP and localization; the bear case emphasizes tariffs and duplicated costs. Negative regional contribution after scale would falsify geographic value creation. [S2][S5][S9]
- Capital discipline: the bull case treats Dogotix funding as validation and ring-fencing; the bear case emphasizes related-party complexity and recourse. Expanded parent support or guarantees would falsify ring-fencing. [S4]
- Research leverage: the bull case expects common architecture to spread R&D; the bear case expects perpetual escalation. R&D per delivered vehicle failing to decline across a complete product cycle would favor the bear case. [S1][S2]
The factor model is a statistical risk diagnostic rather than a business classification. As of September 11 it showed market exposure of 0.86, liquidity exposure of -0.80, NewValue exposure of 0.74, LowVolatility exposure of -0.55 and U.S.-dollar exposure of -0.52. Its sector betas are correlations and must not be interpreted as XPeng’s legal or economic industry. Residual momentum was slightly negative, residual Sharpe -1.24 and residual volatility 0.59. R-squared was only 0.192, meaning approximately 81% of return variance was unexplained by the model. That supports substantial idiosyncratic and China-EV risk; it does not identify why the stock moved. [S13]
The most defensible variant is narrower than either extreme: XPeng’s technology has external value, but consolidated accounting recognizes that value in gross profit faster than the vehicle operation converts scale into normalized cash returns. The market is right to discount robotics and could be wrong only if it assumes Volkswagen and overseas growth cannot become repeatable.
Verdict: The analytical edge lies in separating technology validation from technology cash returns, consolidated margin from vehicle margin, and orders or production milestones from fully allocated contribution. Both bulls and bears lose information when they use deliveries alone. [S1][S2][S4][S13]

The classifications prevent narrative from outrunning evidence. Current losses do not prove the technology lacks value because Volkswagen’s repeated engagement is contrary evidence. The monitoring hierarchy is deliberate: vehicle margin and working-capital-neutral cash flow come before consolidated gross margin; collected recurring technology revenue comes before contract announcements; regional contribution comes before overseas units; and outside subsidiary cash comes before private valuation. If these measures improve together, XPeng will have crossed from a relevant technology manufacturer toward a return-producing platform.
